1. Stop masturbating. You need to not masturbate for at least a month - maybe up to a year to allow your body to repair the penis. Your recovery time will depend on how much you follow my advice and other tips I give (see other sections of blog) and also how many other bad habits you have as your body cannot repair everything at once and must prioritise. If you must do it, leave days in between masturbation and do not masturbate for a long time (i.e do not edge for hours).
2. Lose weight. Losing weight can be done by counting calories religiously and limiting calories to 2000 per day. Exercise plays less of a part contrary to conventional wisdom. It will take
40 minutes of jogging just to burn off a mars bar. Important: Do not exercise too much. At most 2 days a week. This is so energy goes into repair of penis rather than damage to body done by exercise. If you exercise more than this your penis repair will take a lot longer.
3. Good nutrition and sunlight
4. Be naked during sleep to allow erections to be unrestricted. An alternative is loose pajama bottoms. Nearly as good.
Longer Explanation
The penis basically consists of 3 balloons that fill with blood on erection. See Diagrams and pictures:
Masturbating can be damaging to the penis if you apply too much pressure. It damages the spongy tissue chambers of the penis. Consequently the 3 spongy chambers do not fill out with blood and expand the skin. Normal healthy penises will get spontaneous erections, especially during sleep, at night, and in the morning. If you damage the structure of the penis, this does not happen. Spontaneous erections help with the stretching of the foreskin.
The collapsed inside structure of the penis, as well as the lack of strong, hard and long-lasting spontaneous erections leads to a tight foreskin because on erection there is no strong pressure pushing out against the foreskin. P.S. A sensitive glans (head) is a sign of damage. This may be caused by excessive pressure from masturbation damaging the nerves (see dorsal nerve in image above). Many people complain of sensitive head on the network54 forum and reddit. The common solution to simply expose the head is likely incorrect advice and wont help.
So what you need to do is allow repair of the 3 spongy chambers to happen. Don't masturbate as much. I would aim to go as long as possible without masturbating. At the least once every 7 days. Take cold showers to reduce the hotness and horniness. See other section of blog on this for tips.
When you do masturbate, don't do it for a long time. Your body will repair what needs to be repaired. It can't repair if it is in use.
Another thing. Too much masturbation (especially with the wrong technique) can cause micro-tears in the skin, which form scar tissue; scar tissue is less elastic than unscarred tissue.
So, when you masturbate, make sure you are not applying too much pressure or using a damaging technique. Don't push down on it through clothes, or hump the bed with your body weight on the penis etc. Just lightly grip the penis and move the foreskin up and down. The penis was not meant to have large pressure applied in a death grip. The vaginal walls are soft and the action of intercourse is merely to move the foreskin up and down.
Once the inside structure starts to repair, the 3 spongy chambers of the penis will inflate to their proper position. This in itself will expand the foreskin over time even without erections. With frequent spontaneous erections during sleep obviously there will be more pressure pushing out against the foreskin.
You should be getting spontaneous erections. This is a sign your penis is repaired. Ideally you should aim for prolonged strong erections. The main time this happens is during sleep. You get 5 long lasting erections during sleep each lasting around 25-30mins.
See NHS source. Hard Morning wood is a sign all is well. These prolonged strong erections will maximise the expansion and stretching of the foreskin.
Without this regular sleepytime workout, Dr. KΓΆhler says, the muscles may become too contracted, and eventually, the length of your erect penis may shorten.
You should also be as thin as possible. This will increase the strength of erections so stretching action is greater. Do not exercise. This will mean energy going into repair of damage done by exercise rather than repairing penis. It takes 15 minutes of constant running to burn off energy in mars bar. So exercise is a bad way to lose weight. Just restrict calories or skip a meal - but obviously still get proper nutrition. Proper nutrition is the 3 macronutrients - protein, fat and carbohydrates. Add in salads, greens nuts and seeds for complete vitamins and minerals - a smoothie maker such as a nutribullet is handy for this. See other sections of this blog on that.
Because the sponginess of the chambers is restored, there will also be extra 'give' when trying to pull the foreskin down. To understand what I mean by this, imagine pulling a jumper sleeve with a small hole over a long balloon. The balloon doesn't fit through the hole at first, but if you pull hard, the balloon comes through the hole because the balloon compresses and gets narrower. By restoring the sponginess of the penis you make it easier to pull the foreskin down. See diagram to left.
In time, if you follow this advice, it will then be easier to retract the foreskin over the head.
As a test for how much the spongy chambers have repaired, you should be able to move your erect penis up and down without touching it just by contracting your kegal muscles.
If you have damaged the spongy chambers then it will take about a week-2 weeks for good repair progress of the penis. Once the penis is repaired, it will take a few more weeks for your foreskin to become looser. If you follow my advice exactly - exercise, nutrition (see below), I would take a conservative guess than it would take 1-3 months at the quickest. If you want to add in the conventional advice of stretching - ok - but the natural stretching that a strong erection gives in my opinion is best. The downside of conventional stretching (such as through phimocure rings) is that it can leave scar tissue which will make it even harder to rid yourself of phimosis. So try my advice first. Or just do gentle stretching as well as my advice.
Other reason: position/angle of the glans in damaged penis compared to undamaged penis as illustrated by these 2 pics of the penis from a side view:
Notice the kink where part of the corpus spongiosum is damaged. This is the reason for the bunching that occurs in a lot of phimosis cases caused by damage to the penis through masturbation. This affects the angle of the glans. In normal penises the glans is tilted backwards more as in the left drawing. The other affect of this is that the point where the frenulum is attached is higher up (red dot) - consequently you dont need to pull down as much skin to retract it behind the glans. See below for what i mean on real penis:

Below is an example of a near perfect healthy penis with no damage. You can clearly see the corpus spongiosum, the underside of the 3 spongy chambers of the penis . It is also a good example of how in an undamaged erect penis the glans/head of the penis is tilted back allowing the foreskin to be retracted more easily. If the corpus spongisoum is damaged as in the above small penis the head of the penis forms more of a barrier when pulling the skin down. This male below 18, is fit and healthy and with a penis that has likely never been damaged for too long from excessive masturbation. He is also quite thin (calls himself that skinny guy with a surprise between his legs). The end result is that sleep erection time and blood flow has been maximised and he has ended up with an enormous penis:
In this photo you can see how much easier it is to retract the foreskin due to the glans head being tilted back - all due to an intact corpus spongiosum:
Another example of an "ideal" penis - from this perspective you can see the shaft is wider than the glans vertical/height wise, and so the foreskin can move up and down easily. Conrast that to an excessive masturbator whos shaft is narrower than the glans (head) of penis. Again the male is very thin leading to a very large penis as a result of sleep erections (which last 2-3 hrs) stretching it out with greater blood flow from less fat clogging arteries:

Most guys with phimosis have damaged their penis shaft and have shafts in line with the red line. With this guy if you look at black line the shaft is wider heightwise so easy to retract.

Again you can see his shaft is undamaged and is a lot wider widthwise too so retraction is seemless and easy. Contrast that with a guy that masturbates a lot and has damaged his penis:
If you imagine where your hand is placed and the movements and pressure you put on your penis while masturbating (and some do it for hours every day for years) it is then easy to imagine how the shaft of the penis can be damaged. You tend to put your thumb just behind the glans on the topside (dorsal) of penis
